Ann is right that the best possibility of avoiding this problem is at the forming stage, but that is precisely when the founding members are kind of desperate to pull in additional people so the project can continue. There's a certain amount of luck involved. I feel terrible for the forming group described in Fred's note, and they are surely not the only ones who've experienced this. One thing I feel wiser about now (learning from experience) is that it's worth trying to speak very directly to the outliers and not ignore their behavior out of niceness or wimpiness. That might or might not improve things, but it's better than just hoping that one day they'll either feel alienated enough to leave or they will have a flash of insight and will change their behavior.
